Bensheimer Produktionsteam stellt dem RKW-Arbeitskreis das etablierte Konzept des Shopfloor-Managements vor.
Aufgeräumt und übersichtlich: So präsentieren sich die Shopfloor-Management-Boards in der Produktion am Standort Bensheim. Der RKW-Arbeitskreis Wirtschaftliche Produktion machte sich ein Bild vom neuen Modell des Shopfloor-Managements, das nach einer Testphase Anfang des Jahres inzwischen standortweit im Produktionsbereich ausgeweitet wurde.
Das Format der Shopfloor-Runde setzt voraus, dass sich alle Beteiligten aktiv einbringen. Offene Aufgaben werden nach Absprache abgearbeitet.
Das RKW ist das Rationalisierungs- und Innovationszentrum der Deutschen Wirtschaft e.V. Das bundesweite Netzwerk unterstützt die Wettbewerbsfähigkeit von Unternehmen durch Informationen, Beratung und Weiterbildung. Dentsply Sirona gehört im RKW Hessen dem Arbeitskreis Wirtschaftliche Produktion an. Mehrmals jährlich tauschen sich die Mitgliedsunternehmen im Rahmen von Vorträgen, Firmenbesuchen und Workshops zum Thema Produktions- und Arbeitsorganisation aus. Bei seinem Besuch in Bensheim konnte sich der Arbeitskreis über die Erfahrungen mit dem Shopfloor-Management informieren. „Durch das fachliche Feedback haben wir noch einmal wertvolle Anregungen zum Prozess und der Systematik des Shopfloor-Managements erhalten“, so Uwe Kaldowski, Projektleiter und Produktionsleiter Imaging und TC.
Mein Team spricht Probleme proaktiv in der Shopfloor-Runde an, die eine Plattform zur gemeinsamen Problemlösung bietet.
Status und Zahlen auf einen Blick
In der Produktion wird das Shopfloor-Management als Marktplatz der Informationen genutzt: Hier können sich die Teammitglieder im Rahmen des Daily Managements schnell und detailliert über relevante Kennzahlen und den jeweiligen Prozessstatus informieren.
Für die Teamleiter hat sich das Modell mit den standardisierten Boards mit einheitlicher Optik und grafischen Darstellungen bewährt: „Die Prozesssteuerung und letzten Endes auch die Produktqualität lassen sich so besser steuern, da die Verantwortlichen zu jeder Zeit den Status des Systems kennen und bei Abweichungen gegensteuern können. Das Shopfloor-Management ist ein wichtiger Faktor für erfolgreiche Produktionsprozesse und eine aktive Führungskultur“, erläutert Uwe Kaldowski. Entscheidungsprozesse im Management werden so greifbarer und transparenter für die Mitarbeiter. Der Zeitaufwand für Statusmeetings lässt sich reduzieren.
Als Führungskraft bin ich durch das Konzept des Shopfloor-Managements nah an meinem Team. Man tauscht sich täglich aus und kann so den Mitarbeitern zeigen, dass man sie und ihre Arbeit wertschätzt.
Einheitliche Gestaltung mit Spielraum
Ein großer Vorteil des Systems ist die einheitliche Gestaltung, die für einen Wiedererkennungswert über alle Shopfloor-Boards hinweg sorgt. Dennoch bleibt Spielraum für Prozess und Teamunterschiede. Das Shopfloor-Management entwickelt sich dabei durch die aktive Mitgestaltung der Mitarbeiter kontinuierlich weiter. So lassen sich auch die Kennzahlen mit Blick auf Qualität, Stückzahl und Performance weiter verbessern.
Wenn es irgendwo hakt, landet das Problem in meiner PUL-Liste. So kann man das Problem entweder direkt beheben oder die nächste Hierarchieebene hinzuziehen. Dies führt zu einer erhöhten Mitarbeitermotivation und zeigt Wertschätzung, da an Problemen konsequent gearbeitet wird.
