Dan Key startete im Januar 2019 bei Dentsply Sirona. Er verfügt über rund drei Jahrzehnte Erfahrung in den Bereichen Unternehmensführung sowie Supply Chain und weist vielfache Erfolge bei der Umsetzung von Change-Prozessen vor. Zuletzt war er Senior Vice President und Chief Supply Chain Officer für Axalta Coating Systems, wo er eine neue globale Supply Chain-Organisation mit Fokus auf Kunden, Mitarbeiter, Qualität und Service aufbaute. Zu seinen bisherigen Erfahrungen gehören Führungspositionen im Bereich Supply Chain und in der Fertigung bei Sigma Aldrich, UOP (einem Honeywell-Unternehmen) und Hexion Specialty Chemicals, Inc.
“Key conversations”: Der Schlüssel zu einer erfolgreichen Supply Chain
Dentsply Sirona führt seine Supply Chain-Funktionen in einer eigenständigen Organisation zusammen. Um einen Eindruck von diesem Prozess zu bekommen, sprach das Spotlight-Team mit Dan Key, Senior Vice President und Chief Supply Chain Officer.
Worin liegt die Verantwortung von Supply Chain, und was bedeutet diese für unser Unternehmen?
Dan Key: Unsere zentralisierte Supply Chain-Organisation ist dafür verantwortlich, dass wir letztlich alle unsere Produkte an unsere Kunden liefern können. Dazu gehören insbesondere der Einkauf von Materialien für das Unternehmen, die Angebots- und Bedarfsplanung für unsere Bestände, die Herstellung und Lagerung unserer Produkte und schließlich der Versand der Produkte an unsere Kunden. Die Supply Chain ist auch für die Instandhaltung vieler unserer Anlagen und die Einhaltung unserer allgemeinen Umwelt-, Gesundheits- und Sicherheitsprogramme verantwortlich, die unsere Mitarbeiter vor Verletzungen am Arbeitsplatz schützen.
Können Sie einige Meilensteine nennen, die Ihr Team seit Beginn dieses Jahres erreicht hat?
D.K.: Wir haben das Glück, über ein unglaublich talentiertes und großartiges Operations Leadership-Team zu verfügen. Unterstützt von Mike Leggett, Vice President Supply Chain Planning, und Joanne Couture, Vice President Global Procurement, hat das Team in diesem Jahr bereits eine Reihe von Meilensteinen erreicht. Dazu gehören die Fertigstellung der neuen Organisation für die Lieferkette, die Einrichtung des Sales- and Operations Planning-Prozesses und der Abschluss notwendiger Standortschließungsprozesse.
Um das Inventar an allen Standorten einsehen zu können, haben wir unseren ersten Inventory Cube (ein komplexes Programm mit 3D-Tabellen) entwickelt und sind nun in der Lage, uns an relevanten Kennzahlen unserer Kunden zu messen. Wir haben eine Vision auf Basis des Prinzips SQDIC+P entwickelt, das für Sicherheit, Qualität, Lieferung, Inventar, Kosten und Personal steht. Wichtig ist, dass die Mitarbeiter im Mittelpunkt dieser Vision stehen. Sie sind die Stärke des Unternehmens. Auch am Standort Venlo (Niederlande) haben wir Fortschritte gemacht und verbessern uns immer weiter. Alles läuft genau nach Plan, und wir konnten die Kosten im ersten Halbjahr unter dem Budget halten.
Können Sie bitte die Änderungen und die neue Struktur erläutern?
D.K.: Die neue Supply Chain gliedert sich in zwei Hauptbereiche: das Management der Fertigung und die funktionelle Unterstützung der Fertigungsteams. Die Produktionsstandorte werden auf der Grundlage von fünf spezifischen Fertigungstechnologien verwaltet: Technologien rund um Wellspect, Gerätemontage, formulierte Produkte, Bearbeitung und 3D-Druck sowie Extrusion und Abformung. Wir haben die Fertigung nach Technologien gegliedert, um den Austausch von Best Practices zu erleichtern, gemeinsame Geräte und Prozesse zu nutzen und nach Netzwerksynergien zu suchen, die uns einen Vorteil gegenüber anderen Herstellern verschaffen.
Zu den Vorteilen dieser Struktur gehören niedrigere Kosten, besserer Service durch den Standort und eine hohe Geschäftskontinuität durch die globale Ausweitung der Produktion. Die Teams innerhalb der jeweiligen Funktionen sind so aufgestellt, dass sie sowohl die Fertigungsbereiche als auch unsere Kunden unterstützen. Wir verfügen über Funktionsgruppen für Supply Chain (Planung, Lagerung, Logistik und Distribution), Beschaffung (indirekt und direkt), Projektmanagement, den Bereich Umwelt, Gesundheit und Sicherheit (EH&S) sowie Personalwesen (HR), Recht und Finanzen.
Welche weiteren Chancen gibt es für die Supply Chain?
D.K.: Innerhalb der Supply Chain gibt es zahlreiche Möglichkeiten, um uns zu verbessern. Eine Aufgabe besteht darin, unser Bestandsmanagement in ein „Pull"-System umzuwandeln, das auf den Bedürfnissen der Kunden und nicht auf einer einzelnen Produktionsstätte basiert.
Unsere Fertigungstechnologie-Gruppen arbeiten bereits daran, unsere Produkte besser und effizienter zu machen. Um ein Beispiel zu nennen: Die Alginat-Teams aus Badia Polesine (Italien) und Milford (Delaware, USA) trafen sich zum ersten Mal, um über die Alginat-Produktion zu diskutieren. In nur drei Tagen wussten sie, wie 500.000-700.000 US-Dollar Einsparungen möglich sind, indem sie offen darüber sprachen, was am besten funktioniert. Unser Vertriebsnetz ist ein weiterer Bereich mit Potenzial. Wir haben derzeit zwei regionale Vertriebszentren, aber wir benötigen höchstwahrscheinlich drei bis fünf, um den Bestand besser zu pflegen und den Service für unsere Kunden zu verbessern. Direkte Materialausgaben machen über 50 Prozent unserer gesamten Herstellungskosten aus. Die Suche nach Möglichkeiten, diese Ausgaben zu reduzieren und die Suche nach alternativen Lieferanten wird dazu beitragen, unsere Kosten zu senken.
Wo liegen die Vorteile der neuen Supply Chain-Struktur für die Kunden?
D.K.: Die Vorteile der neuen Organisation liegen auf der Hand. Für unsere internen Kunden, also unsere Mitarbeiter, werden wir unsere EH&S- und Entwicklungsprogramme verbessern. Für unsere externen Kunden werden sich die Verfügbarkeit, die Service- und Produktqualität verbessern. Unser Erfolg wird auch den Aktionären zugutekommen, indem wir die Kosten und das Bestandsmanagement verbessern, was zu mehr Gewinn und Liquidität führen wird.
Anfang des Jahres wurde eine Umfrage bei bestimmten internen Geschäftspartnern durchgeführt. Könnten Sie uns ein wenig mehr darüber erzählen?
D.K.: Mit der Umfrage wollten wir ermitteln, wie wir unser Supply Chain-Team am besten organisieren und wie wir analysieren können, was für unsere internen Kunden wichtig ist. Wir fanden heraus, dass unsere Organisation das PG-Team anpassen musste, damit wir mehr in den NPI-Prozess (New Product Introduction) eingebunden werden konnten
