Intervista a Francesco Maggioni sul progetto One Face To Customer (1F2C)
Buongiorno Francesco, puoi parlarci brevemente della tua carriera in Dentsply, oggi Dentsply Sirona?
Ho cominciato la mia carriera nel settore dentale nel 1993 come venditore di metalli preziosi per Defradental, azienda facente parte del gruppo Degussa Dental, prima dell’acquisizione da parte di Dentsply International avvenuta nel 2002. Dopo 3 anni ho cominciato ad occuparmi di implantologia e sono stato responsabile del lancio di Ankylos in Italia nel 1996. Quando Dentsply Italia, nel 2006, ha inglobato il business Defradental, ho continuato ad occuparmi del business Implants come Business Unit Manager. Da allora sono stato coinvolto in tutte le acquisizioni fatte da Dentsply nel settore implantare, da quella degli impianti Friadent nel 2009 rilevati da Apollonia e Fama Implant, a quella di Astra nel 2012 che è coincisa con il mio trasferimento a Bologna per la creazione della Dentsply Implants Italia, poi riconfluita in Dentsply nel 2015. Per circa 2 anni, nel ruolo di Corporate Account Manager, mi sono poi occupato della gestione delle Grandi Strutture per tutti i business (PRE e I) e Servizi e della nascita del Progetto dei Centri d’Eccellenza Clinici e Protesici, clienti “appassionati” e utilizzatori delle nostre Soluzioni che aprono il loro studio a colleghi interessati al mondo Dentsply Sirona. Dal 2018 sono diventato Head of Direct Sales PRE e da gennaio 2019 ho assunto la responsabilità di tutta la forza vendita diretta PRE e Implants, iniziando così il Progetto 1F2C.
Come è nata l’idea di unificare la forza vendita diretta nella nuova organizzazione 1F2C?
Nel 2010 c’era già stato un primo progetto chiamato One, che aveva come obiettivo quello di unificare la forza vendita diretta delle linee PRE e I. Il progetto si era poi interrotto a seguito dell’acquisizione di Astra e della creazione della Dentsply Implants Italia. Solo tre venditori di successo, Giovanni Cadinu, Daniele Canziani e Salvo Ferro hanno sempre continuato a gestire tutte e due le linee di business e prendendo ad esempio la loro esperienza e i tre anni di Progetto Grandi Strutture, abbiamo deciso di promuovere la nuova organizzazione che abbiamo chiamato 1F2C. Il momento era propizio perché ci permetteva anche di mettere in pratica nel modo migliore il primo dei principi operativi della Dentsply Sirona: “Riconosciamo che c’è un solo cliente”.
Puoi parlarci del passaggio dalla fase strategica a quella operativa dell’implementazione?
Il primo passo è stata l’unificazione del middle management, con l’assegnazione delle nuove aree geografiche ad un solo Regional Manager responsabile di entrambi i business. Poi sono state stabilite delle regole per creare un percorso di carriera nelle vendite, con dei requisiti quantitativi e qualitativi. Il primo step è costituito dai Product Specialist delle linee PRE o I, che rappresentano la squadra “giovanile”. Dopo 3 anni di esperienza in Dentsply Sirona, con un fatturato consolidato nel business di appartenenza e avendo dimostrato di avere la capacità di interloquire con il cliente a 360 gradi e di saper costruire un rapporto di partnership, si può diventare Account Specialist, promuovendo e vendendo i prodotti di entrambi i business. A supporto dei venditori che accedono alla vendita della nuova linea sono stati creati dei Line Specialist PRE e I che affiancano i nuovi Account Specialist sul campo, dopo la formazione in aula. Il progetto è cominciato con una fase di test su un numero ristretto di venditori e da gennaio 2019 è stato esteso a tutti. Ad oggi abbiamo 9 Regional Manager, 40 Account Specialist, 23 Product Specialist PRE, 16 Product Specialist I, 6 Line Specialist I e 1 Line Specialist PRE, ma questi numeri sono destinati a crescere in quanto abbiamo l’ambizione di espandere sempre più il progetto.
Quali sono i risultati raggiunti ad oggi grazie alla nuova organizzazione?
Per monitorare i risultati dal punto di vista quantitativo sono stati individuati dei KPI di controllo che tengono conto di diversi fattori: abbiamo così potuto riscontrare che il numero dei clienti che comprano sia PRE sia I è più che raddoppiato nei primi 9 mesi del 2019 rispetto all’intero anno passato. Inoltre non c’è stata perdita di focus da parte della maggior parte degli Account Specialist per quello che riguarda il fatturato del business di provenienza e non da ultimo, per la prima volta dopo anni, entrambi i business diretti sono in crescita rispetto all’anno precedente. Il principale risultato raggiunto è l’essere riusciti ad implementare il progetto al 100% in tempi molto rapidi, anche grazie al supporto dei colleghi di tutti i reparti interni ed esterni, Regional Manager, Line Specialist e di tutti i venditori coinvolti nella nuova organizzazione commerciale.
