Dan Key è entrato a far parte di Dentsply Sirona nel gennaio 2019. Con trent’anni di esperienza nella gestione aziendale e nella Supply Chain, Dan ha una comprovata esperienza nel gestire cambiamenti di successo. Precedentemente ha ricoperto il ruolo di Senior Vice President and Chief Supply Chain Officer di Axalta Coating Systems, dove ha costruito una nuova organizzazione globale di Supply Chain con obiettivi focalizzati su clienti, dipendenti, qualità e servizio. La sua esperienza passata include anche posizioni di leadership nella Supply Chain e nella produzione presso Sigma Aldrich, UOP (una società Honeywell) e Hexion Specialty Chemicals, Inc.
"Intervista": Sbloccare il potenziale della nostra supply chain
Rientra nel progetto Växa anche la centralizzazione delle funzioni della Supply Chain. Il team di Spotlight ha intervistato Dan Key, Senior Vice President and Chief Supply Chain Officer, per spiegare ai dipendenti questa nuova organizzazione.
Quali sono le responsabilità della funzione Supply Chain e cosa significa questo per la nostra Azienda?
Dan Key: La nostra Supply Chain centralizzata è responsabile della fornitura di tutti i prodotti ai nostri clienti. Ciò include l'acquisto di materiali diretti e indiretti, la pianificazione della domanda e dell'offerta per il nostro inventario, la produzione e lo stoccaggio dei prodotti e infine la spedizione dei prodotti ai nostri clienti. La funzione della Supply Chain è anche responsabile della manutenzione di molte delle nostre strutture e dei programmi generali di ambiente, salute e sicurezza che proteggono i nostri dipendenti da infortuni sul lavoro.
Potresti condividere alcuni risultati che la tua squadra ha raggiunto dall'inizio del nuovo anno?
DK: Come organizzazione, abbiamo la fortuna di avere un Operations Leadership team incredibilmente talentuoso e attivo. Con il supporto di Mike Leggett, Vice President Supply Chain Planning e Joanne Couture, Vice President of Global Procurement, il team ha già raggiunto un certo numero di traguardi quest'anno, come il completamento della nuova organizzazione centralizzata per la Supply Chain, l'istituzione del processo di pianificazione delle vendite e delle operazioni e il completamento di numerosi processi di chiusura dei siti. Per poter visualizzare in modo efficiente l'inventario in tutte le località, abbiamo sviluppato il nostro primo cubo (un programma estremamente complesso che utilizza fogli di calcolo 3D) e ora abbiamo la possibilità di misurarci con le metriche utilizzate dai clienti esterni. Abbiamo creato una visione complementare basata su SQCIC + P, che significa Sicurezza, Qualità, Consegna, Inventario, Costi e Persone. È importante che il nostro personale sia al centro di questa visione in quanto è la forza dell'organizzazione. Abbiamo anche compiuto progressi nel risolvere alcune sfide nella sede di Venlo (Paesi Bassi) dove continuiamo a migliorare ogni giorno. Le cose stanno andando secondo i piani e abbiamo mantenuto i costi al di sotto del budget per la prima metà dell'anno.
Potresti spiegare i cambiamenti e la nuova struttura?
DK: La nuova Supply Chain è suddivisa in due aree principali: la gestione della produzione e il supporto funzionale ai team di produzione. I siti di produzione sono gestiti sulla base di cinque tecnologie di produzione specifiche: tecnologie relative a Wellspect, assemblaggio di apparecchiature, prodotti formulati, lavorazione e stampa 3D, estrusione e stampaggio. Abbiamo organizzato la produzione in tecnologie al fine di facilitare la condivisione delle migliori pratiche, utilizzare apparecchiature e processi comuni e cercare sinergie che ci offrano un vantaggio rispetto ad altri produttori. I vantaggi di questa struttura includono costi più bassi, un servizio migliore grazie all'ubicazione e una significativa continuità aziendale grazie alla nostra ampiezza di produzione globale. I team funzionali sono progettati per supportare le divisioni produttive e i nostri clienti. Abbiamo gruppi funzionali per Supply Chain (pianificazione, deposito, logistica e distribuzione), approvvigionamento (diretto e indiretto), gestione dei progetti, ambiente, salute e sicurezza (EH&S), risorse umane (HR), legale e finanziario
Quali sono le principali opportunità per la Supply Chain?
DK: Esistono numerose opportunità di upgrade all'interno della nostra Supply Chain che miglioreranno il modo in cui serviamo i nostri clienti. Un compito è quello di trasformare la gestione dell'inventario in un sistema "pull" basato sulle esigenze dei clienti piuttosto che su ogni singola struttura produttiva.
I nostri gruppi tecnologici di produzione stanno trovando soluzioni per essere migliori e più efficienti nel realizzare i nostri prodotti e questo sta già accadendo. Per fare un esempio, i team di Badia Polesine (Italia) e Milford (Delaware, USA) si sono riuniti per la prima volta per discutere della produzione degli alginati e hanno calcolato in soli tre giorni come risparmiare 500-700K$ parlando apertamente di ciò che funziona meglio. La nostra rete di distribuzione è un'altra area ricca di opportunità. Al momento abbiamo 2 centri di distribuzione regionali ma molto probabilmente abbiamo bisogno di averne 3/5 per migliorare l'inventario e il servizio ai nostri clienti. La spesa diretta di materiale rappresenta oltre il 50% dei nostri costi totali di produzione, quindi trovare opportunità centralizzate che riducano questa spesa contribuirà a migliorare i nostri costi e trovare fornitori alternativi ci aiuterà enormemente.
Quali sono i vantaggi della nuova struttura della Supply Chain per i clienti?
DK: I vantaggi della nuova organizzazione sono rivolti a tutti i nostri clienti. Per i nostri clienti interni, miglioreremo la nostra EH&S e i nostri programmi di sviluppo dei dipendenti a beneficio di tutti i membri del team. Per i nostri clienti esterni, miglioreremo la nostra disponibilità di inventario, i livelli di servizio e la qualità dei nostri prodotti. Il nostro successo andrà anche a beneficio degli azionisti migliorando i costi e la gestione delle scorte, con conseguente maggiore profitto e liquidità.
All'inizio di quest'anno è stato condotto un sondaggio con specifici partner commerciali interni. Potresti dirci qualcosa in più?
DK: Il sondaggio è stato condotto per cercare di determinare il modo migliore per organizzare il team della Supply Chain e analizzare ciò che è importante per i nostri clienti interni. Abbiamo scoperto che la nostra organizzazione doveva abbinare il team PG in modo da poter essere maggiormente coinvolti nel processo di NPI (New Product Introduction).
