Wellspect s’appuie sur le développement de produits Lean
L’équipe Wellspect met en œuvre des méthodes de développement de produits allégés (Lean Product Development, LPD) dans toute l’organisation. Cet article explique les principes du Lean, son histoire et la façon dont les employés travaillent avec lui.
Les méthodes Lean sont utilisées chez Wellspect en production depuis des années. En 2018, il a été décidé de former les employés à une approche Lean du développement de produits afin de renforcer la capacité à lancer de nouveaux produits et d’atteindre à terme une moyenne de 1,5 nouveaux produits par an.
Le Lean est une philosophie qui vise à développer les bons produits qui font une véritable différence tout en minimisant le gaspillage des ressources utilisées grâce à des améliorations continues. Le Lean trouve son origine dans la fabrication. La Toyota Motor Corporation a adapté les concepts de la chaîne de production de Ford dans son propre système de production Toyota, qui a déplacé l’accent de l’utilisation de machines individuelles vers le flux du produit tout au long du processus.

L’accent mis par Dentsply Sirona sur l’optimisation des flux de production pour les clients est ancré dans la même philosophie que le Lean. Les outils du Lean sont applicables bien au-delà de la fabrication et ont été appliqués à des secteurs d’activité dans de nombreuses industries.
La philosophie du développement de produits Lean comprend trois éléments : l’état d’esprit, la structure et les outils. La mentalité est axée sur les clients, le partage des connaissances, la réflexion sur les moyens de réduire le gaspillage et le réexamen continu des processus en vue de leur amélioration. La structure, qui décompose les projets en lots de travail, vise à créer des flux de travail qui soutiennent cet état d’esprit. Wellspect utilise des outils tels que l’analyse des lacunes en matière de connaissances et la planification visuelle ainsi que le cadre dit Scrum qui aide les équipes à travailler ensemble.
Travailler avec les méthodes Lean nous a permis d’identifier les lacunes en matière de connaissances à un stade plus précoce du développement du produit. L’un de nos récents succès dans l’utilisation de la méthode Lean a été d’impliquer plus fréquemment les utilisateurs à un stade précoce dans le développement du conditionnement de la LoFric Elle, la première sonde au monde avec poignée, récemment lancée et conçue pour les femmes.
L’accent est également mis sur la formation des équipes à l’utilisation du processus A3, du nom des feuilles de papier de format A3 sur lesquelles les connaissances critiques sont communiquées. Ils ont même organisé plusieurs « vernissages A3 » pour aider au partage des connaissances et publient une Newsletter iLean qui résume les progrès récents, en mettant en évidence les mises en œuvre réussies du Lean ainsi que des explications et des interviews sur le raisonnement sous-jacent au changement des processus de travail.
Wellspect a également lancé le prix iLean, qui encourage les principes fondamentaux du Lean que sont la collaboration et la planification en félicitant les employés qui se mettent au défi d’utiliser de nouvelles méthodes de travail, d’adopter une approche proactive aux problèmes ou d’obtenir des résultats positifs en utilisant les outils Lean. Les gagnants des prix iLean seront annoncés chaque trimestre jusqu’à la fin de 2020. Tout employé au sein de Wellspect peut être nominer. Le premier prix a été décerné à Anna-Siri Andersson pour sa capacité à minimiser les risques de problèmes de dernière minute en adoptant les méthodes Lean.
