Dan Key a rejoint Dentsply Sirona en janvier 2019. Fort de ses trois décennies d'expérience dans la gestion d'entreprise et la supply chain, Dan a fait ses preuves dans la conduite de changements. Plus récemment, il a occupé les fonctions de Senior Vice President and Chief Supply Chain Officer chez Axalta Coating Systems, où il a mis en place une nouvelle organisation de supply chain mondiale axée sur des objectifs centrés sur le client, les salariés, la qualité et le service. Son expérience passée comprend également des postes de direction en supply chain et fabrication chez Sigma Aldrich, UOP (société Honeywell), et Hexion Specialty Chemicals, Inc.
Conversations clés: Libérer le potentiel de notre Supply Chain
Dans le cadre du projet Växa, Dentsply Sirona transfère ses fonctions Supply Chain au sein d’une organisation indépendante. L'équipe Spotlight a interrogé Dan Key, Senior Vice President et Chief Supply Chain Officer, afin de donner aux collaborateurs un aperçu de cette nouvelle organisation.
Quelles sont les responsabilités de la Supply Chain et qu’est ce que cela représente pour notre entreprise?
Dan Key: Notre chaîne d'approvisionnement centralisée est responsable de la livraison de tous nos produits à nos clients. Cela comprend notamment l’achat de matériaux directs et indirects pour l’entreprise, la planification de l’offre et la demande pour nos stocks, la fabrication et le stockage de nos produits et enfin l’envoi des produits à nos clients. La chaîne d’approvisionnement est également responsable de la maintenance de bon nombre de nos installations et de nos programmes globaux d’environnement, de santé et de sécurité, qui protègent nos salariés des blessures sur les lieux de travail.
Pourriez-vous partager certaines étapes importantes franchies par votre équipe depuis le début de l’année?
DK: En tant qu'organisation, nous avons la chance de pouvoir compter sur une équipe de direction des opérations extrêmement talentueuse. Soutenue par Mike Leggett, Vice President Supply Chain Planning, et Joanne Couture, Vice President of Global Procurement, l'équipe travaille très bien et a déjà franchi un certain nombre d’étapes cette année. Celles-ci incluent la mise en place de la nouvelle organisation centralisée pour la chaîne d'approvisionnement, l'établissement du processus de planification des ventes et des opérations et la réalisation de plusieurs processus de fermeture de sites.
Afin de pouvoir visualiser efficacement les stocks sur tous les sites, nous avons développé notre tout premier “cube d'inventaire » (programme très complexe utilisant des feuilles de calcul 3D). Nous avons créé une vision complémentaire basée sur SQDIC + P, qui signifie sécurité, qualité, livraison, inventaire, coût et personnel. Il est important que nos collaborateurs jouent un rôle central dans cette vision, car ils sont la force de notre organisation.
Nous avons également progressé dans la résolution des problèmes sur le site de Venlo (Pays-Bas), problèmes que nous continuons d’améliorer chaque jour. Les choses se passent gloabalement comme elles étaient planifiées et nous avons maintenu les coûts en deçà du budget pour le premier semestre.
Pourriez-vous expliquer les changements ainsi que la nouvelle structure?
DK: La nouvelle chaîne d'approvisionnement est divisée en deux secteurs principaux: la gestion de la fabrication et le support fonctionnel aux équipes de fabrication. Les sites de fabrication sont gérés en fonction de cinq technologies de fabrication spécifiques: technologies liées à Wellspect, assemblage d’équipements, formulation des matériaux, usinage et impression 3D, extrusion et moulage. Nous avons organisé la fabrication en technologies afin de faciliter le partage des meilleures pratiques, d'utiliser des équipements et des processus communs et de rechercher des synergies qui nous donnent un avantage sur les autres fabricants. Les avantages de cette structure incluent des coûts réduits, un meilleur service en raison de la localisation et une continuité d'activité importante en raison de l'étendue de notre production dans le monde. Les équipes en support soutiennent les divisions de productions pour la chaîne d'approvisionnement (planification, entreposage, logistique et distribution), les achats (indirects et directs), la gestion de projets, l'environnement, la santé et la sécurité, les ressources humaines, le juridique et la finance.
Quelles sont les opportunités pour la chaîne d'approvisionnement?
DK: Il existe de nombreuses possibilités de mise à niveau au sein de notre chaîne d'approvisionnement qui amélioreront la manière dont nous servons nos clients. L'une des tâches consiste à transformer notre gestion des stocks en un système «pull» basé sur les besoins des clients plutôt.
Nos groupes de technologies de fabrication trouvent des moyens d'améliorer et de rendre plus efficaces la fabrication de nos produits. Pour donner un exemple, les équipes Alginate de Badia Polesine (Italie) et Milford (Delaware, États-Unis) se sont réunies pour la première fois pour discuter de la fabrication d’Alginate et ont réalisé des économies de 500 à 700 000 $ en seulement trois jours en parlant ouvertement de ce qui fonctionne le mieux. Notre réseau de distribution est un autre domaine à fort potentiel. Nous avons actuellement deux centres de distribution régionaux, mais nous avons probablement besoin de 3 à 5 pour mieux gérer nos stocks et améliorer le service rendu à nos clients. Les dépenses directes en matériaux représentent plus de 50% de nos coûts de fabrication totaux. Par conséquent, la recherche d'opportunités centralisées qui réduisent ces dépenses contribuera à améliorer nos coûts, tout en permettant de rechercher des fournisseurs alternatifs.
Quels sont les avantages de la nouvelle structure de la chaîne d'approvisionnement pour les clients?
DK: Les avantages de la nouvelle organisation sont pour tous nos clients. Pour nos clients internes, nous améliorerons nos programmes EH & S (Environmental, Health & Safety) et nos programmes de développement des collaborateurs afin que tous les membres de l'équipe en bénéficient. Pour nos clients externes, notre disponibilité d'inventaire, nos niveaux de service et la qualité de nos produits vont tous s'améliorer. Notre succès profitera également aux actionnaires en améliorant les coûts et la gestion des stocks, ce qui se traduira par une augmentation des bénéfices et des liquidités.
Plus tôt cette année, une enquête a été menée auprès de partenaires commerciaux internes. Pourriez-vous nous en dire un peu plus à ce sujet?
DK: L’enquête visait à déterminer la meilleure façon d’organiser notre équipe de la chaîne logistique et à analyser ce qui est important pour nos clients internes. Nous avons découvert que notre organisation devait correspondre à l'équipe PG afin de pouvoir participer davantage au processus NPI (introduction de nouveaux produits).
