Ce poster fournit une explication de certains résultats de l'étude d'engagement, analyse les points clés et partage des informations sur les prochaines étapes de Dentsply Sirona dans un but d'amélioration.
Pour comparer le niveau d'engagement des employés avec la compagnie, un sondage confidentiel a été lancé le 19 février 2018 en collaboration avec Gallup, une compagnie reconnue mondialement pour ses sondages d'opinion publique. Le sondage était disponible pendant trois semaines et dans 33 langues. Les résultats du sondage permettent de mieux comprendre ce qui est positif et ce qui doit être amélioré. Pour mesurer les progrès, le sondage sera répété durant les deux prochaines années.
Le taux de participation global au sondage a été de 76 %. Soit une participation de plus de 11 000 employés.

L'échelle de notation expliquée
On a demandé aux participants de noter leurs réponses sur une échelle de 1 à 5, où 5 représente « tout à fait d'accord » et 1 « totalement en désaccord ». Une note de 5 est appelée note « Top Box ». La recherche a montré que l'accent devrait être mis sur les notes de 5. La raison en est que les employés tout à fait d'accord avec l'affirmation d'un sondage se comportent différemment de ceux donnant une note de 4. Une note de 4 indique que le sondé est d'accord avec une réserve.
L'équipe italienne a rejoint le processus de sondage de l'engagement avec beaucoup de curiosité. Toutes les équipes ont leurs discussions d'engagement et créent des plans d'action.
Comprendre les résultats du sondage
Le sondage a débuté par la question Q00 Êtes-vous satisfait de votre organisation en tant que lieu de travail ? Bien que non incluse dans la note d'engagement moyen global (Moyenne générale), cette question mesure la satisfaction de Dentsply Sirona en tant que lieu de travail. Seulement 20 % des personnes interrogées ont évalué leur niveau de satisfaction à 5, indiquant une marge d'amélioration pour garantir que la satisfaction de nos employés reflète celle de nos clients.
Les énoncés Q12 (Q01 à Q12) renseignent sur la note d'engagement moyen global (Moyenne générale) et sont utilisés pour leur lien avec les résultats de performance et les objectifs commerciaux. Les Q12 donnent à Dentsply Sirona l'occasion de se comparer à l'industrie, car ce sont des énoncés normalisés que Gallup utilise dans ses sondages sur l'engagement.
Moyenne générale 3,60 sur 5 éventuel
La Moyenne générale mesure l'engagement global du groupe de travail, soit une moyenne des 12 éléments d'engagement du groupe de travail (Q01 à Q12). La note d'engagement moyenne de Dentsply Sirona a été 3,60 sur 5. Plus la note est élevée, plus les employés sont engagés.
Comparé aux résultats de la base de données globale Gallup, Dentsply Sirona se classe dans le quartile inférieur. Seuls 26 % des employés de Dentsply Sirona sont classés engagés.
Les éléments Q12 peuvent être classés en 4 catégories descriptives : Croissance, travail d'équipe, individu et besoins de base. Ces catégories sont appelées hiérarchies car chaque employé a des besoins distincts, avec les besoins de base en fondement et la croissance au sommet. Le niveau d'engagement d'un employé peut dépendre de la façon dont ses besoins sont satisfaits sur le lieu de travail.
Les Q13-24 (questions 13 à 24) sont des énoncés supplémentaires permettant d'approfondir l'analyse. Contrairement aux éléments Q12, les Q13-Q24 ont été développées comme effort d'équipe entre Dentsply Sirona et Gallup. Ces éléments ne sont pas considérés dans la note d'engagement moyen global et n'ont pas encore de référence. Les résultats servent de base. L'année prochaine ces éléments seront comparés au sein de Dentsply Sirona.

La déconnexion entre culture de marque et du travail
Les éléments Q12 donnent une vision de la culture du travail quotidien et de l'expérience des employés. La note top box moyenne des éléments Q12 a été de 28 %.
La Q13 fournit une vision de la perception de la marque : Je sais ce que représente Dentsply Sirona et ce qui différencie notre marque de nos concurrents. De tous les éléments du sondage, celui-ci a enregistré le pourcentage le plus élevé des 5 (notes top box) à 39 %.
La différence entre la note top box Q13 et la note top box moyenne sur les éléments Q12 indique qu'il y a un décalage entre la façon dont les employés perçoivent la marque Dentsply Sirona et la réalité de la culture de travail ou de l'expérience quotidienne.
...même si les notes ne sont pas celles que nous souhaitons, nous les avons acceptées et nous sommes engagés dans une conversation positive et franche sur les résultats et domaines à aborder...
Prochaines étapes pour une force de travail plus engagée
Pour aider à créer un changement positif, les chefs d'équipes discutent des résultats du sondage avec leurs collaborateurs directs et établissent des plans d'action spécifiques pour améliorer l'engagement dans leur équipe. Pour progresser, plusieurs actions sont en cours, notamment :
Les chefs d'équipes s'efforceront de discuter de la situation de l'équipe et transformer les obstacles à l'engagement identifiés en plans d'action.
Les prochaines étapes sont centrées sur des actions pour bien comprendre les obstacles à l'engagement dans l'organisation mondiale. Ces étapes comprennent la présentation par les cadres supérieurs de 1 à 2 obstacles identifiés dans leurs activités à l'équipe de l'initiative d'engagement, des entrevues individuelles avec des dirigeants de chaque région et des discussions de groupe animées par les champions de l'engagement. Tous ces efforts devront mener à une compréhension claire des principaux obstacles à l'engagement.
L'équipe de dirigeants utilisera le retour collectif et les résultats de sondage pour former son premier plan d'action mondial. Ce plan d'action sera ensuite communiqué à l'organisation.
Enfin, ces étapes auront un impact sur les employés et l'entreprise. Ces étapes sont juste le début d'un processus continu autour de l'engagement. Le sondage sera répété durant les deux prochaines années afin d'affiner les efforts d'engagement de la Société.
Quelle sera l'aide des champions de l'engagement ?
Outre les groupes de discussion pour identifier les obstacles les plus communs et importants à l'engagement, les champions de l'engagement travailleront avec les gestionnaires RH et leurs équipes sur les actions et stratégies créant des membres d'équipe engagés.
Les champions de l'engagement soutiennent les gestionnaires RH dans le processus de planification des actions née.
"Le retour du sondage de cette année sera discuté avec l'équipe de direction en détail dans les prochaines semaines en travaillant sur un plan d'action spécifique qui sera mis en œuvre dans l'année. Ces actions consisteront en améliorations continues et pas seulement en activités ponctuelles pour garantir l'engagement à long terme de chacun."
