Dan Key se unió a Dentsply Sirona en enero de 2019. Con tres décadas de experiencia en gestión empresarial y cadena de suministro, Dan tiene un historial probado de liderazgo en impulsar cambios exitosos. Ultimamente, se desempeñó como Senior Vice President y Chief Supply Chain Officer de Axalta Coating Systems, donde creó una nueva organización global de la cadena de suministro con objetivos dirigidos al cliente, los empleados, la calidad y el servicio. Su experiencia previa también incluye posiciones de liderazgo en cadenas de suministro y fabricación en Sigma Aldrich, UOP (una compañía de Honeywell) y Hexion Specialty Chemicals, Inc.
Diálogos clave: Liberar el potencial de la cadena de suministro
Como parte del proyecto Växa, Dentsply Sirona migra sus funciones de Supply Chain a una organización independiente. El equipo de Spotlight entrevistó a Dan Key, Senior Vice President & Chief Supply Chain Officer, para dar una idea de esta nueva organización.
¿Cuáles son las responsabilidades de la función de supply chain y qué significa esto para nuestra empresa?
Dan Key: Nuestra cadena de suministro centralizada es responsable de proveer todos nuestros productos a los clientes. Concretamente, esto incluye la adquisición de materiales directos e indirectos para la Compañía, la planeación de la oferta y la demanda de nuestro inventario, la fabricación y almacenamiento de nuestros productos y, finalmente, el envío de productos a los clientes. La función de supply chain también es responsable del mantenimiento de muchas de nuestras instalaciones y de nuestros programas generales de Medio Ambiente, Salud y Seguridad que protegen a nuestros empleados de lesiones en el lugar de trabajo.
¿Podría compartir algunos logros que su equipo ha tenido desde el inicio del nuevo año?
DK: Como organización, tenemos la suerte de contar con un equipo de Liderazgo de Operaciones realmente talentoso y grandioso. Con el apoyo de Mike Leggett, Vice President Supply Chain Planning, y Joanne Couture, Vice President of Global Procurement, el equipo está trabajando duro y ya ha alcanzado varios logros este año. Esto incluye la finalización de la nueva organización centralizada de supply chain, la creación del proceso de planeación de ventas y operaciones y la finalización de varios procesos de cierre de instalaciones.
Para poder ver eficientemente el inventario en todos los sitios, creamos nuestro primer cubo de inventario (un programa muy complejo que usa hojas de cálculo 3D) y ahora tenemos la capacidad de medirnos a nosotros mismos contra las métricas usadas por los clientes externos. Creamos una visión complementaria basada en SQDIC+P, que significa Seguridad, Calidad, Entrega, Inventario, Costo y Personas. Es importante que nuestra gente sea el centro de esta visión, ya que ellos son la fuerza de la organización.
También hemos avanzado en solucionar los retos de la planta de Venlo (Países Bajos), que van mejorando día a día. Las cosas están yendo muy cerca de lo planeado y hemos mantenido los costos por debajo del presupuesto en la primera mitad del año.
¿Podría explicarnos los cambios, así como la nueva estructura?
DK: La nueva supply chain se divide en dos áreas: manejo de la fabricación y apoyo operativo a los equipos de fabricación. Los sitios de fabricación se manejan en base a cinco tecnologías de fabricación: Tecnologías en relación con Wellspect, Ensamble de Equipos, Productos Formulados, Maquinado e Impresión en 3D, y Extrusión y Moldeo. La fabricación se organizó en tecnologías para facilitar el intercambio de mejores prácticas, el uso de equipos y procesos comunes y la búsqueda de sinergias de red que nos den ventaja sobre otros fabricantes. Los beneficios de esta estructura incluyen costos menores, mejor servicio por la ubicación y una importante continuidad del negocio debido a lo amplio de nuestra producción global. Los equipos operativos se crearon para apoyar a las divisiones fabricantes y a los clientes. Contamos con grupos operativos para la Supply Chain (planeación, almacenamiento, logística y distribución), Compras (indirecto y directo), Gestión de Proyectos, Medio Ambiente, Salud y Seguridad (EH&S), Recursos Humanos (RH), Legal y Financiero.
¿Cuáles son algunas de las oportunidades para supply chain?
DK: Hay muchas oportunidades de actualización que mejorarán la forma en que servimos a los clientes. Una de las tareas es cambiar nuestro manejo de inventarios en un sistema de "pull" basado en las necesidades de los clientes y no en un centro de fabricación individual.
Nuestros grupos de tecnología de fabricación han encontrado como ser mejores y más eficientes en la fabricación de nuestros productos, y esto ya se está viendo. Por ejemplo, los equipos de Alginato de Badia Polesine (Italia) y Milford (Delaware, USA) se reunieron por primera vez para discutir la fabricación de alginato y hallaron ahorros entre $500-700K en sólo tres días hablando de lo que funciona mejor. Nuestra red de distribución es otra área llena de potencial. Hoy tenemos 2 Centros de Distribución Regionales, pero es probable que se necesiten de 3 a 5 para mantener un mejor inventario y mejorar el servicio al cliente. El gasto directo en materiales significa más del 50% de nuestros costos totales de fabricación, por lo que encontrar oportunidades que reduzcan este gasto nos ayudará a mejorar los costos, y encontrar proveedores alternos nos ayudará enormemente.
¿Cuáles son los beneficios de la nueva estructura de supply chain para los clientes?
DK: Los beneficios de la nueva organización son para todos los clientes. Para los clientes internos, mejoraremos los EH&S y los programas de desarrollo de empleados en beneficio de los del equipo. Para los clientes externos, mejorarán la disponibilidad de inventarios, los niveles de servicio y la calidad de los productos. Este éxito también beneficiará a los accionistas al mejorar el manejo de costos e inventarios, traduciéndose en mayores beneficios y liquidez.
¿A inicio de año se hizo una encuesta con socios comerciales internos. ¿Podría contarnos un poco más sobre eso?
DK: La encuesta se hizo para tratar de definir la mejor manera de organizar nuestro equipo de supply chain y analizar lo que es importante para los clientes internos. Hallamos que nuestra organización necesitaba adecuar al equipo de PG para que pudiéramos estar más involucrados con el proceso de NPI (New Product Introduction).
